Da Ibrahima Souare overtok styringen som administrerende direktør i New York Professional Advisors for Community Entrepreneurs for to år siden, hadde han tilgang til sin forgjenger, Ken Inadomi, den nylig pensjonerte og elskede administrerende direktøren.
«Mens han offisielt ble pensjonert da jeg begynte, fordi han fortsatte å stille seg til rådighet for ansatte og styrebehov, klarte han og jeg å koble sammen i løpet av de tre første månedene da jeg tok roret i organisasjonen,» sa Souare.
Souare brukte de første fem månedene som en observasjonsperiode for å skape sterke relasjoner til sine åtte direkterapporter ved å stille åpne spørsmål som, hva er dine største utfordringer? Og hvordan kan ledelse bedre støtte arbeidet ditt?
«Jeg fokuserte på å forstå organisasjonens dynamikk, møte med teammedlemmer, gjøre meg kjent med de pågående prosjektene og initiativene, få kontakt med interessentene vi tjente og bevisst møte med hvert enkelt styremedlem,» sa Souare.
Til tross for lytteturen ble det noen hikke. Noen teammedlemmer var motstandsdyktige mot endringer, og i ettertid sa Souare at han ville ha implementert mer strukturert endringsledelsespraksis med mer opplæring, støtte og teambyggingsaktiviteter tidligere.
Souare er ikke den eneste profesjonelle som gikk på banen og erstattet en respektert forgjenger. Den nye «Wheel of Fortune»-verten Ryan Seacrest erstattet nylig den pensjonerte Pat Sajak etter hans 41-sesongsløp. Under Seacrests premiereepisode forrige mandag, hilste han medprogramleder Vanna White, deltakere og seere.
«Jeg er virkelig ydmyk over å gå i fotsporene til den legendariske Pat Sajak,» sa Seacrest. «Jeg kan si, sammen med resten av Amerika, at det har vært et privilegium og ren glede å se Pat og Vanna på TV-skjermene våre i enestående 40 år, og få oss til å smile hver kveld og føle oss hjemme med dem.»
I februar sa Seacrest til Good Morning America: «Jeg har studert regelboken, jeg har sett dem gjøre showet og jeg gleder meg til å begynne.»
«Å være vertskap for ‘Wheel of Fortune’ er en drømmejobb,» sa han. «Jeg har vært en fan av dette showet siden jeg var barn og så det i Atlanta med familien min, og jeg vet hvor spesielt det er at «Wheel» har vært i stua dine de siste 40 årene. Og jeg er bare så takknemlig for å bli invitert inn. Jeg vet også at jeg har noen veldig store sko å fylle.»
Seacrest gjorde mye forarbeid og fortalte Ginger Zee på GMA at han så «endeløse episoder av Pat og Vanna. Vi har spilt falske «Wheel of Fortune»-spill i mange byer over hele Amerika, avhengig av hvor jeg er. På konferansebord, i møterom har vi hatt provisoriske hjul og provisoriske deltakere i flere måneder bare for å få spillet ned og tempoet ned, og forhåpentligvis lønner det seg.»
Dette er ikke Seacrests første rodeo – han hadde også en vanskelig handling å følge da han begynte å være vertskap for «Dick Clarks nyttårsaften med Ryan Seacrest» og nylig fortalte Zee at de samme leksjonene der gjelder her.
«Ikke gjør noen endringer, ikke rør den. Dette showet fungerer. Alt jeg trenger å gjøre er å holde det i bevegelse, sa han. «Alt vi trenger å gjøre er å ha det gøy hver kveld, og jeg tror at hvis det er det som skjer, vil dette showet fortsette i lang tid,» sa Seacrest.
Han tar ikke feil – forberedelse er nøkkelen til raskt å øke og sette ditt preg på en etablert, synlig rolle. I følge en studie fra 2024 fra finanstjenestefirmaet Edward Jones, er en suksessboom på vei og 69 % av bedriftseiere som har laget en etterfølgerplan har utpekt en etterfølger og trener og forbereder dem aktivt.
Selv med planlegging på plass, er utfordringer par for kurset. Bare spør Ramesh Srinivasan, meddekan for CEO-lederskapsprogrammet Bower Forum, seniorpartner i det globale strategi- og ledelseskonsulentfirmaet McKinsey og medforfatter av «The Journey of Leadership: How CEOs Learn to Lead from the Inside Out» (Portfolio) ).
«Å ta roret fra noen som har lagt igjen store sko for å fylle er ingen liten prestasjon,» sa han. «Det kan være en tøff handling å følge … For nye ledere handler det om å finne den rette balansen – å vite hva du bringer til bordet mens du lytter intenst til interessenter og holder deg åpen for koret av nye ideer. Å mestre disse polaritetene er nøkkelen til å seile jevnt inn i din nye rolle og kartlegge en kurs for fortsatt suksess.»
Andy Challenger, senior visepresident i outplacement- og trenerfirmaet Challenger, Gray & Christmas, var enig.
«Regel nr. 1 for nye ledere er overkommunikasjon,» sa han. «Folk er redde for endring. Hvis de er sinte, er følelsen under det alltid frykt, og det er noe du kan ta tak i med god kommunikasjon og gode planer.»
Maren Perry, grunnlegger og administrerende direktør i lederutviklingsfirmaet Arden Coaching, frarådet å vippe båten på dag 1.
«Ikke rist opp ting med en gang,» sa han. «Ikke kunngjør femårsplanen din for å øke hele avdelingen. Start i det små, og ikke gå etter noe hellig for å starte. Legg til i stedet for å trekke fra. Noe sånt som «Vi kommer til å legge til denne idédugnaden i stedet for å ta bort favoritt-happy hour.»
Selv om det er nyttig å ha en overgangsperiode, må den på et tidspunkt avsluttes slik at du kan sette ditt preg på ting.
«Hvis jeg kommer inn i den nye rollen, vil jeg ikke være i deres skygge, jeg vil ikke være erstatning for personen som forlater,» sa Perry. «Jeg ønsker å bli den nye lederen av laget.»
Tidligere i år tok Nicole Joseph, 50, administrerende direktør og finansdirektør i CM Law, over for firmaets medgründer og finansdirektør, James Meadows, med en rampe på 90 dager for å skygge ham og få hans innsikt til finansiell strategi, retningslinjer, prosedyrer og observasjoner. Deretter hadde hun 90 dagers ansvar før Meadows avreise. Den nye COO utnyttet den tiden til å sveve i sin nye rolle.
«Som grunnlegger forsto Jim historiske nyanser som bare kan oppnås én gang i rollen,» sa Joseph. «Jeg har vært i stand til å pivotere ved å utnytte min egen ekspertise, lage skreddersydde løsninger. Jeg syntes personalet var imøtekommende og takknemlige.»
Totalt sett er det viktig for alle å se endring som en god ting.
«Annerledes betyr ikke nødvendigvis verre – det kan bli bedre. Sjokolade- og jordbæris, begge helt forskjellige, begge utrolige. Og kom inn med den holdningen. Det er en ny start for alle. Det var en stor epoke, dette er en ny epoke. Hvordan kan jeg gjøre denne epoken fantastisk? Hvis de [staff] se det som en mulighet, de er allerede i en bedre tankegang. Tålmodighet og nåde for alle. Ingen liker forandring, alle er i en tøff situasjon. Vi skal alle komme oss gjennom det sammen.»
